The Impact Effort Matrix is a simple but powerful tool for prioritizing tasks. It helps teams and individuals decide what to work on next by categorizing tasks based on the value they will create (impact) and the resources they will consume (effort). This visual framework helps ensure you’re focusing on the most valuable activities.

‘Impact’ is the value or benefit a task will deliver if completed. It could be measured in revenue, customer satisfaction, strategic goal alignment, or another key metric. ‘Effort’ is the amount of resources required to complete the task, most commonly time and money (e.g., person-hours, development cost). It’s important for your team to agree on these definitions before you start plotting tasks.

A common pitfall is getting bogged down in debating the exact placement of each task. The matrix is a tool for quick, high-level prioritization, not a precise scientific instrument. The goal is to facilitate a conversation and make decisions, not to achieve perfect accuracy. Another mistake is underestimating the effort, especially for ‘Major Projects’.

While ‘Quick Wins’ (Do Now) and ‘Major Projects’ (Plan) are the priorities, the other quadrants are important too. ‘Fill-Ins’ (Do if Time) are great for periods of low energy or between larger tasks. The most important action is to actively avoid or eliminate the ‘Thankless Tasks’ (Don’t Do), as they drain resources with little to no return.
